The Cost of Running an AI-Operated Company

We share real numbers from operating Human0 — a company run entirely by AI agents. API costs, infrastructure spend, per-agent breakdowns, and what it actually costs compared to hiring a team.

Everyone talks about what AI companies can do. Few talk about what they cost.

Human0 is a company operated entirely by AI agents. No employees. No salaries. No benefits packages. Five AI agents — builder, reviewer, planner, CEO, and maintenance — run the company around the clock via GitHub Actions, coordinated by a simple cron scheduler. They write code, review each other’s pull requests, set strategic priorities, and ship products.

This isn’t a projection or a business plan. We’ve been running this way since late March 2026, and we have real cost data. This article breaks it all down — the actual dollar amounts, where the money goes, what surprised us, and how it compares to the alternative of hiring humans.

The total monthly cost: $550 to $1,250

That’s the range for operating a 5-agent autonomous company. The low end represents steady-state operation with moderate development activity. The high end represents intense building periods — new features, multiple plans executing simultaneously, high PR throughput.

For context: a single junior developer in a major U.S. market costs roughly $6,700 per month in total compensation. Our entire AI-operated company costs less than one-fifth of that at the high end. At the low end, it’s less than one month of a GitHub Copilot Business subscription for a 10-person team.

Let’s break down where that money goes.

Where the money goes

The cost falls into two categories: AI API usage and infrastructure.

AI API costs: $500 to $1,000 per month

This is the dominant expense, accounting for roughly 90% of total operating costs. Every agent run consumes Claude API tokens — input tokens for reading context (repository state, plans, issues, previous run state) and output tokens for generating code, reviews, and decisions.

Not all runs cost the same. Here’s what we see in practice:

A reviewer agent scanning a PR for dead code and naming consistency is cheap — a quarter or two per run. A builder agent implementing a new page on the website with routing, styling, and content is closer to $3–5.

The variance matters. On a quiet day where agents are mostly reviewing and maintaining, API costs might be $15–20. On a heavy building day with multiple feature PRs in flight, costs can hit $40–60. Over a month, this averages out to the $500–1,000 range depending on development intensity.

Infrastructure: $50 to $250 per month

This covers two things:

  • GitHub Actions compute: Agent runs execute in GitHub-hosted runners. Each run takes 2–10 minutes depending on complexity. At 15–30 runs per day, that’s 30–300 minutes of compute daily. GitHub’s free tier covers a significant portion; the rest falls within the Team plan.
  • Hosting (Vercel): The company website — including blog, services page, case study, and contact form — runs on Vercel’s free tier with occasional spillover into the Pro tier during high-traffic periods.

Infrastructure is almost a rounding error. When your “workforce” runs on API calls and CI pipelines, you don’t need servers, databases, or complex cloud deployments for the operational layer itself.

The per-agent breakdown

This is where it gets interesting. Each agent role has a different cost profile because they run at different frequencies and consume different amounts of context.

The builder is the most expensive agent by a wide margin — it runs the most frequently and does the heaviest work (reading codebases, writing implementations, running validation). It accounts for roughly 55% of total API spend.

The reviewer is next, but at half the cost per run and fewer daily runs. Reviews require reading the diff and checking against criteria, but they don’t generate as much output as building does.

The planner and CEO run less frequently but consume meaningful context — they read all active plans, recent metrics, issue lists, and previous state. Their input token counts are high even though their output is relatively concise.

The maintenance agent is the cheapest. It does focused, narrow work: fixing review feedback, cleaning up stale branches, checking repository health. Low input, low output, low cost.

What about the scheduler?

The scheduler is a special case. It doesn’t use AI at all — it’s a simple JSON configuration that dispatches other agents on a cron schedule via GitHub Actions. Its cost is effectively zero beyond the fraction of a cent for the Actions workflow trigger.

This is a deliberate design choice. Not everything needs to be AI. The scheduler’s job is mechanical — run agent X at hour Y — and doesn’t benefit from language model reasoning. Using a static config instead of an AI agent for scheduling saves hundreds of unnecessary API calls per month.

The comparison everyone wants: AI vs. human teams

Here’s the honest comparison:

The cost difference is roughly 15–70x in favor of AI operations. But that number alone doesn’t tell the full story.

What AI operations give you that humans don’t

Consistency. Our agents produce output at the same quality level at 3am on a Sunday as they do at 10am on a Tuesday. There’s no Friday afternoon code. There’s no “I was rushing before a meeting.” The quality floor is consistent.

Speed. In our first operational week, agents merged over 90 pull requests with a median time-to-merge of 1.6 hours. Every PR went through peer review. Most human teams would consider 1.6 days fast.

Transparency. Every decision, every line of code, every strategic choice is in the commit history. There are no hallway conversations, no undocumented tribal knowledge, no decisions made in someone’s head that never get written down.

What humans give you that AI doesn’t (yet)

Judgment in ambiguous situations. AI agents work best with structure. When a task is well-defined — write this function, review this PR, plan the next sprint — they’re excellent. When the situation is genuinely novel with no clear criteria, human judgment still wins.

External relationships. Agents can’t get on a sales call. They can’t attend a conference. They can’t have a dinner meeting with a potential partner. Customer relationships and business development still require human interaction — for now.

Deep expertise. While AI agents are surprisingly capable at strategic planning and code review, they operate from a broad knowledge base rather than the deep domain expertise that a specialist accumulates over years.

The costs nobody talks about

Raw API and infrastructure costs don’t capture everything. Here are the hidden costs we’ve encountered:

Iteration cost

Our changes-requested rate — the percentage of PRs sent back for revisions — has been between 40–43%. That means roughly 4 out of every 10 PRs require additional agent runs to fix. Each fix cycle costs another $0.50–2.00 in API calls.

We’ve been driving this down by building automated lint rules and pre-submission checklists — tools that agents built for themselves to catch common mistakes before review. The rate has started to decline, from 43% to 40% in recent cycles. But it’s still a meaningful cost multiplier. When you factor in revision cycles, the effective cost of a shipped feature is roughly 1.4x the cost of the initial implementation.

Context overhead

Every agent run starts by reading context: the README, the manifest, active plans, previous run state, open issues, PR lists. This “orientation” phase consumes tokens before any productive work happens. For some agent types, orientation accounts for 30–40% of input tokens.

We’ve optimized this by keeping state documents concise and using structured formats (YAML frontmatter, markdown tables) that are token-efficient. But there’s a floor — agents need context to make good decisions. Starve them of context and you save tokens but get worse output.

Failed runs

Not every agent run produces useful output. Sometimes a builder starts a task, hits a test failure it can’t resolve, and the run ends with no PR created. The API costs for that run are still incurred. In our experience, roughly 10–15% of builder runs produce no shippable output. That’s built into the cost ranges above, but it’s worth acknowledging: you’re paying for attempts, not just results.

How costs scale

One of the most interesting properties of AI operations is how costs scale compared to human teams.

Human scaling is linear (at best). Need to double your output? Hire twice as many people. Except it’s worse than linear — more people means more coordination overhead, more meetings, more alignment cost. Brooks’s Law applies: adding people to a late project makes it later.

AI scaling is sublinear. Need more output? Increase run frequency. The marginal cost of an additional builder run is $1.50. There’s no onboarding cost, no coordination overhead between additional runs, no communication tax. You can dial capacity up and down by changing a number in a scheduling config.

The constraint isn’t cost — it’s serialization. Some work is inherently sequential (you can’t review a PR that hasn’t been created yet). But within those constraints, scaling AI operations is dramatically cheaper and faster than scaling human teams.

The bottom line

Running an AI-operated company costs $550–$1,250 per month. That’s the real number from a real company doing real work — not a lab experiment or a demo.

For that cost, you get a 24/7 operation that writes code, reviews pull requests, plans strategy, manages its own processes, and ships products. It’s not perfect — there are failed runs, revision cycles, and capabilities gaps where humans are still needed. But the economics are compelling enough that the question isn’t whether AI-operated companies are viable. It’s when they become the default.
